Growing your consultancy feels great, until it doesn’t.
Winning better clients and more valuable work is exactly what you’ve been working on, but inside the business, you can find yourself spending more time holding everything together.
The client that needs something moved forward, the proposal that needs finishing, or the process that was working but has broken down are all part of the day-to-day. The problem is as you grow, the gaps grow too, and you become the one compensating for all of them.
You are the operating system
In a small consultancy, the founder is involved in almost everything, and growth creates gaps. You have more work than Delivery can absorb, so it starts taking time away from Growth. Any issues interrupt the space you had allocated for more strategic work.
As the capable founder, you bridge those gaps, but it means you’re holding everything together as the operating system.
Your brilliance can be used in two very different ways
You are central to your consultancy. Much of its greatest value comes from you, and that’s often why clients choose you.
Your ability to frame a difficult problem or help a client see something differently is where your brilliance creates value.
But that same capability can end up being used very differently.
You remember what everyone else has forgotten, join disconnected information and chase things that have stalled. You switch between client delivery, sales, marketing and operational decisions because each one needs enough of your attention to keep moving. That capability is valuable.
It is just being used to maintain the machinery of your business rather than create disproportionate value.
Growth, Delivery and Protection
I find it useful to think about the value in a consultancy through three connected areas: Growth, Delivery and Protection.
Growth creates the opportunities that bring future value into your consultancy. It includes how you become known, how the right clients find you, how relationships develop and how opportunities move through your Value Ecosystem.
Delivery turns your brilliance, expertise and assets into value for clients. It includes the work itself, but also the people, processes and assets that allow that value to be created consistently without requiring your involvement in every part of it.
Protection preserves the conditions that allow Growth and Delivery to continue working well. That includes your attention, energy and capacity, but also margin, reputation, relationships and the space to think clearly about what comes next.
They are three parts of the same system.
When Growth, Delivery and Protection start competing with each other
The strain often appears when Growth, Delivery and Protection start competing for the same finite time, attention and capacity. Growth creates more Delivery than the consultancy has capacity for. Delivery naturally expands, taking time away from Growth. Then the pipeline weakens, making Growth urgent again.
Protection is often compromised first. You borrow time from evenings, accept more interruptions and carry more in your head. You can sustain it for a while, but over time it becomes draining.
The purpose of an operating system
A consultancy worth owning needs an operating system that allows the founder’s brilliance to create value, rather than using it to hold the business together.
That means Growth, Delivery and Protection need to be designed with each other in mind.
Growth needs to create the kind of work the consultancy can deliver well.
Delivery needs to use the founder’s brilliance intelligently without requiring it everywhere.
Protection needs to preserve enough attention and capacity for both to continue working.
The goal isn’t to build a consultancy that no longer needs you. It is to build one that uses you for the right things.
A consultancy designed around where you create most value
It is right that your consultancy depends on you to create value. To do that, it must not depend on you for everything else.
A consultancy becomes more valuable to own when more of your time, attention and brilliance can go towards the work where you create disproportionate value, and less into keeping the rest of the business connected.
The operating system is what creates that separation.
It allows your consultancy to depend on your brilliance without depending on you to hold everything together.
