Every Friday morning, you'll get 1 actionable tip to make your consultancy more valuable, impactful and fulfilling in less than 4 minutes.

In founder-dependent consultancies, most growth discussions assume a trade-off.
Grow revenue, and you’ll have less freedom. Create more impact, and the business will demand more of you. Build a consultancy that fits you better, and you may sacrifice commercial ambition.
It’s familiar because it’s what often happens, but I don’t think it has to be the design.
A founder-dependent consultancy becomes more valuable when three things improve together:
Fit. Impact. Freedom
Fit is how well the consultancy is designed around where you do your best work.
Impact is the value that your work creates for clients.
Freedom is the choice you have over your time, attention, clients and how far you want to grow.
These can look like competing priorities. But as the consultancy is designed more closely around the founder’s brilliance, they can start to reinforce each other.

It starts with founder brilliance
Every successful founder-dependent consultancy has something at its centre that clients value disproportionately.
That is the founder’s brilliance.
It is the distinctive combination of experience, judgement, perspective, energy and way of working that creates value in a way that is difficult to separate from the founder.
It is often the reason clients choose the consultancy in the first place.
The problem is that many consultancies grow by layering more activity around it.
Delivery, clients, meetings and management.
The consultancy becomes bigger, but the founder spends less time working from the thing that made it valuable in the first place.
That is where the trade-off begins.
Better fit creates more impact
When the consultancy is designed more closely around your brilliance, fit improves.
You spend more time on the work where you create disproportionate value.
You work with clients who recognise that value. The way you work is better aligned with your energy, strengths and the kind of contribution you want to make.
That usually improves the work itself, because the more of your best thinking and capability that reaches the client, the greater the potential impact.
Fit strengthens impact.
Greater impact creates more freedom
When clients experience more value, the economics of the consultancy begin to change.
You become easier to differentiate.
Clients are more willing to pay for the value you create. You can become more selective about the work you take on, and it becomes easier to protect your attention.
That creates freedom.
You can choose who you work with, what you work on, where your attention goes and how much you want your consultancy to grow.
Impact increases freedom.
Freedom protects the brilliance
This is where the loop becomes self-reinforcing.
Greater freedom allows you to protect more of your time and attention for the work where you are at your best.
Saying no to work that pulls you away from it becomes more natural. And work that doesn't require your brilliance becomes easier to hand over. You design delivery so that other people, systems and assets carry more of that work. That protects your attention and allows you to spend more time where your contribution is hardest to replace.
That improves fit again. And the loop continues.
Fit strengthens Impact. Impact increases Freedom. Freedom protects Founder Brilliance.
The Consultancy Value Loop
It’s a different way to think about value growth in a founder-dependent consultancy.
It moves us away from the two-dimensional questions such as: How do I increase revenue? How do I create more freedom?
And towards a three-dimensional question:
How do I design the consultancy so that Fit, Impact and Freedom reinforce each other?
If one improves at the expense of the others, the consultancy may still be growing, but it may not be becoming more valuable to own.
The aim isn’t to find a perfect balance between competing priorities. It is to create a stronger loop.
One where the consultancy increasingly works from the founder’s brilliance, creates more value for clients, fits them better and gives them more choice over what happens next.
That is the Consultancy Value Loop.
